(01) The challenge

A catalogue of 6,000 toys on a page that took nine seconds

Gold Land Toys sold across the Gulf from a monolith that buckled under Ramadan traffic. Product pages loaded in nine seconds on mobile, search returned nothing for half the queries people actually typed, and checkout abandoned at 78%.

  • · 9s mobile load on the product page
  • · 78% checkout abandonment
  • · Arabic and English catalogues drifting out of sync

(02) Approach

Headless, bilingual, and fast by default

We separated the storefront from the back end and rebuilt it on Next.js with Tailwind, serving both languages from one catalogue model with proper RTL layout. Images, fonts and routes were treated as performance budget items from the first sprint, not a clean-up task at the end.

  • · Headless CMS with a single bilingual product schema
  • · Stripe payments with Apple Pay and local methods
  • · Edge-cached category and product routes
Retail E-commerce Rebuild — Approach

(03) Outcome

2.1x conversion, under a second to first render

The relaunch held through the following Ramadan peak at three times the previous traffic. Median load dropped under a second, and conversion more than doubled against the same marketing spend.

(04) What we did

We cut the catalogue before we cut the code

Half the search problem was data: duplicate variants, missing Arabic names, inconsistent categories. We fixed the catalogue model first, which made the storefront rebuild smaller and the search results immediately better.

  • · Catalogue audit and bilingual schema redesign
  • · Design system with RTL as a first-class mode
  • · Next.js storefront, Stripe checkout, edge caching
  • · Performance budget with CI checks on every merge
